What the data actually said

Time-to-first-value was 18 minutes — fast by SaaS standards. But only 31% of trials reached first value, and most of the rest never opened a follow-up email. The team had spent 3 months optimizing the in-product onboarding tour. Tour completion rate was 76%. Activation hadn't moved.

The diagnosis

The tour was telling users what the product did. The emails were telling users what the product did. Nobody was telling users why they should care now versus next quarter when they had time.

The 3-email rewrite

We rebuilt the onboarding sequence from scratch around the framing covered in our lifecycle essay. The key shift was email #3 — instead of a "here's what else you can do" feature list, it was a 4-paragraph customer story from a team Loop&Co's user would recognise, with a specific before/after on the metric the user cared about.

The numbers

The biggest unlock wasn't a tactic — it was admitting that the existing emails were product marketing, not lifecycle marketing.

The honest caveat

We attempted the same rewrite for a Series-A horizontal SaaS two months later and got a 15% lift, not 140%. Same framework, much smaller effect. The Loop&Co result was at the high end of what's realistic — most rewrites land between 1.3× and 1.6×.
